Home loan, redesigned

It's the same loan as the file desk, seen from a different side. The file desk asks whether the platform can carry agents. This desk asks who decided how the loan works, and who owns it when it goes wrong. Silver Lake has made home loans since 1991. Here it rebuilds home-loan fulfillment as an Edge Twin beside the running business. Run the pilot and make the calls leadership makes.

Phase 0
Who decides what

The authority map four gates · one steward

In ExO this is the Fiduciary Wedge: every consequential decision is chained to a named human owner. The gates came out of the task decomposition. They are what was left when the chasing moved to agents.

Two of the four gates belong to the borrower, not to Silver Lake. That's why the redesign is an org question as well as a technical one: the authority map has to say where the lender's authority stops, and no agent may act for Maya at those points.

Where the work went

Task Decomposition Matrix the processor's job · week 6

The processor's role is broken into its tasks. Each task gets a kind (coordination, pattern, creation or judgment) and an agent-readiness score from 1 to 5. Scores of 4 and 5 go to agents now, 3s run in parallel first, and 1s and 2s stay with people. Scores are illustrative.

TaskKindReadinessGoes to

Before any of this, the zero-based audit removed steps that were habit, not requirement: asking again for documents already received, sign-offs that added no judgment, and status reports nobody read. Subtraction came before addition.

The people

Elevation, said honestly a binding design condition

The processors were told early that the chasing was moving to agents. Each person got an honest choice among three paths.

Concentrate

Grow into the judgment

Stay in place and take on the work that needs a person. Rosa Lin became the file steward: the agents handle the ninety emails, and she handles the one call.

Redeploy

Move to the next wave

Join the twin, or move into the core business as it modernizes. Prequal exceptions are next.

Exit with support

Leave well

Paid for from a reserve set aside in Phase 0, before the pilot started, not found afterward.

  • A named transition leader is in place before the first parallel run.
  • Conversations happen before a step is retired, never after.
  • People who teach the elicitation agent know what it's for.
  • Never dress a headcount cut as a transformation.
How Silver Lake knows it's working

What it measures

The success criteria were signed before the parallel run.

  • The override rate fallsHow often a person has to correct an agent. It should trend down. A flat rate means automation with a chat box, not a real twin.
  • Files completed safely under human commandThis counts loans the agents carried with every gate held, not how many people "use AI."
  • Cost per funded loanA number the CFO can state in one sentence.

What it doesn't

These count inputs, not outcomes.

  • Token-usage leaderboardsHigh spend with flat results is a warning sign, not progress.
  • AI adoption percentagesHow many staff touched a tool says nothing about whether the work changed.
